Why Roofers Lose Up to 40% of Storm Leads in the First Hour (And What Actually Fixes It)

A hail event drops six inches of ice on a county you work. Your phone rings between 5 and 9 PM. By morning you'll have forty-two voicemails ranging from "my roof is leaking right now" to a polite woman asking for an inspection estimate next month.

You already know most of those calls won't become jobs.

What you might not know — because nobody tracks it in the moment — is that up to 40% of those leads can be functionally dead before you ever call back. Not because they're bad leads. Because somebody else called them back first, and that somebody was faster.

The speed-to-lead foundation underlying this: Oldroyd's 2011 Lead Response Management study (InsideSales.com) remains the most-cited research on lead-response decay and underpins most subsequent findings in home-services contexts.

The speed-to-lead problem is the oldest problem in roofing. It's also the most expensive one, because the fix isn't "try harder." The fix is "stop being a person on a ladder trying to be a call center." Here's what actually works, in the rough order rookies discover it.

The 5-Minute Window Is Real, And It Isn't About the Customer

Every study on lead response time converges on the same number: leads contacted within 5 minutes convert at roughly 10x the rate of leads contacted after 30 minutes. Some studies put it at 21x. The exact multiplier doesn't matter — the curve is steep, and it's steep because the customer's psychology is steep.

A homeowner whose roof is actively leaking into the dining room is not shopping. They are pleading for someone to acknowledge that they exist. Speed isn't a competitive advantage in that moment. Speed is the product.

If a competitor's call center picks up in 4 minutes and you've been on a roof for 3 hours, you didn't lose that lead to a better warranty. You lost it to a person on a phone in a different state.

This is uncomfortable. It is also the entire reason this problem exists.

What "Fast" Actually Means on a One-Truck Operation

The temptation is to say "we'll answer faster." Don't. That's a resolution, not a diagnosis. Here's the actual diagnostic:

You are not slow because you're bad at your job. You are slow because your phone, your estimating appointments, your crew dispatch, your insurance-claim paperwork, and your material runs all share one resource: you.

You cannot answer the phone while you're 30 feet up a ladder. You cannot triage a storm lead while you're elbow-deep in a soffit repair. The 5-minute window doesn't fit inside a normal day for a working owner.

So "answer faster" is hand-waving. The real question is: what triage can happen without you, in the first 5 minutes, that puts you in a position to win the next 30?

The Triage Triangle

Storm leads fall into three buckets, and most owners treat them all the same. They shouldn't.

Bucket 1 — Active emergency. Water coming in. Tarping needed. Insurance will cover a temporary patch. These leads pay today, often the same day. The customer will pay out of pocket if nobody else shows up.

Bucket 2 — Insurance-driven replacement. Hail damage, wind damage, the adjuster visit is two weeks out. Decision happens on the visit. These leads are slower, higher value, more competitive.

Bucket 3 — Inspection curiosity. "Just wanted a quote, no rush." Often elderly homeowners, often out of the storm zone. Low conversion but not zero.

The bucket matters because each one needs a different first touch. Sending a generic "we'll come out and look at it" email to a Bucket 1 lead is a death sentence. Sending a same-day tarping pitch to a Bucket 3 lead is worse than no response — it's brand damage.

If you're answering these all by feel from a ladder, you can't do this. What you need is a triage that happens before you see the call.

The First-Touch, Without You

A reasonable system looks like this:

  1. Every inbound lead routes to a single inbox, regardless of source — Google, Yelp, the website form, the after-hours voicemail, a referral text.
  2. The inbox parses for bucket signals — keywords like "leak," "active," "tarping," "this week," or insurance-claim references. A scored classification runs in the background.
  3. A first-touch draft gets prepared based on bucket, not a generic template. Bucket 1 gets an "I'll be there in 90 minutes with a tarp crew, send me the address" message shaped from how you'd actually write a text. Bucket 2 gets a "we work with your insurance carrier directly, what's the claim number" intake. Bucket 3 gets a friendly appointment-booking offer with a calendar link.
  4. You see each lead as: bucket, draft ready, customer history if any, source. You send, edit, or skip. Nothing goes out without your hand on it.

That last line is what makes the system actually usable. You are not ceding communication rights to software. You're getting first-pass triage and a draft that fits your voice so that the call-back takes 90 seconds, not 30 minutes.

The mistake to avoid: a generic email blast to all forty-two leads with the same body. That is not faster. That is hostile, and the homeowner will tell their neighbors.

Why Templates Fail (And Why Drafts Don't)

The reason most contractors bail on automation isn't the technology. It's that they tried canned templates once and watched their customers respond with "is this a robot?" — which is fair, because it was.

The difference between a template and a draft is whether the words could only have come from you. A template says:

Hi, thanks for reaching out to [Company]. We'll get back to you within 24 hours.

A draft says:

Saw your message — you mentioned the leak near the chimney. We did three of those last week after the same storm. I'll get a tarp on it today if you can text me the address. Tarping runs $250, gets you through until we can do the full repair when the weather clears.

The second one is yours. The first one is nobody's. Customers know.

Where the Bottleneck Actually Lives

The real obstacle isn't writing. It's having all the lead sources land in the same place without you being the one to read them, classify them, and stage a response. This is the operational piece most contractors skip.

If your leads come in from six places — and they do — and nobody's reading them until you're off the roof — and nobody is — then every minute up to 5 minutes is wasted, and every minute after 30 minutes is also wasted, just in a different direction.

Fixing this doesn't have to mean hiring a call center. It can mean a system that watches the inbox for you, drafts your response in words a customer would recognize as yours, and surfaces the lead to your phone with everything you need to send in 30 seconds.

You go up the ladder. The triage doesn't.

The Math That Should Make You Uncomfortable

Take a conservative storm response week. 40 leads. Based on widely-cited industry estimates (no single canonical source), leads contacted within 30 minutes close at roughly 5–10%, while leads contacted the following business day close at roughly 1–3%. Difference: somewhere between 2 and 9 percentage points × 40 leads = roughly 1.6 to 3.6 jobs.

Average storm-replacement ticket runs $11,500–$18,500 in most US markets as of 2025, with real variation by region and insurance scope. That range × 1.6 to 3.6 jobs is roughly $18,000–$67,000 of revenue that exists because of speed, not because of craftsmanship.

If your conversion rate is currently the "next business day" version, the gap is real. It's not theoretical. It's the number that would have been on your P&L if you'd gotten to the phone four minutes sooner.

That's not a moral argument for moving faster. It's a structural argument for moving the triage off your shoulders entirely.

The bottleneck on storm revenue isn't how good your shingles are. It's how fast somebody acknowledged the homeowner before someone else did. The trades that win storm seasons aren't the ones with better products — they're the ones with a system that lets the owner stay on the roof while the inbox is being handled.
